How much of a Google Ads budget is actually wasted?

Most industry audits of unmanaged e-commerce accounts land in the same range: 20-40% of monthly spend produces nothing that would have converted anyway, once you account for overlapping campaigns, stale negatives, and traffic that was never going to buy. Broad match is built to find you more searches, not necessarily better ones. Left alone, it drifts toward loosely related terms that have almost nothing to do with what you sell. The fix isn’t abandoning broad match, it’s feeding it a current negative keyword list and reviewing the search terms report on a set schedule, not just when something looks obviously wrong.

Performance Max quietly buying your own brand name

This is the leak most owners never think to check. Performance Max is designed to chase conversions wherever it finds them, and without a brand exclusion list, it will bid on searches for your own company name, which likely would have converted organically for free. You end up paying Google for customers who were already coming to find you.

Overlapping campaigns bidding against each other

Accounts don’t usually start messy. They get that way one campaign launch at a time, until nobody can say which one is actually carrying performance. Legacy campaigns keep running next to their replacements. Two campaigns end up chasing the same keywords, and the account effectively bids against itself, driving up cost per click for no reason.

Our process for an e-commerce account starts the same way every time: build first, then launch, then optimize on a weekly cycle, then report in plain numbers. Before we touch a bid or write new ad copy, we confirm the account can actually measure a conversion accurately. Every other decision downstream is a guess until that’s true.

From there, the restructure follows a consistent shape: retire what’s overlapping, split acquisition from remarketing so each is priced and messaged for the buyer it’s actually reaching, and rewrite ad copy against what the search terms report shows people are really typing, not what the product catalog assumes they want.

TileBar, a US tile retailer, had grown the way most large accounts grow: layer on layer, until nobody could say what was carrying performance. How often should you audit a Google Ads account?

Check the search terms report and negative keyword list at least monthly. Run a full structural audit, covering campaign overlap, audience segmentation, and conversion tracking accuracy, every quarter, and immediately after any sharp swing in cost per lead or return on ad spend. The U.S. Small Business Administration’s guidance on paid advertising makes the same point in plainer terms: a marketing budget needs regular review, not a set-and-forget plan.

Accounts that go six months or more without a structural review are exactly the ones that show up in the 20-40% wasted-spend range. The leak doesn’t announce itself. It just compounds quietly until someone finally looks.

Whats the difference between an account that needs a tweak and one that needs a restructure?

How do you separate acquisition and remarketing properly?

Split them into distinct campaigns with their own budgets, their own bidding strategy, and ad copy written for where that visitor actually is. Acquisition campaigns should be judged on new customer volume and cost, since that traffic is naturally more expensive to win. Remarketing campaigns should be judged separately, because a warm visitor who already looked at a specific product is a fundamentally cheaper, higher-intent conversion than a cold one. Google’s remarketing documentation is explicit that remarketing audiences convert differently than cold traffic, which is exactly why pricing them the same wastes budget.

Bundling both under one campaign with one budget means the cheap, high-intent remarketing conversions flatter the average, while the account quietly overpays for cold traffic without anyone noticing the blend.
